Organizational Transformation and Renewal

For Fidelity Investment's in-house agency, we aligned staff's attitudes, behavior, relationships, decision-making and way of working by building new vision excitement and buy-in at the senior management level on down through the creation of a common vision, shared goals, values, team "rallying cry" and an implementation plan. We interviewed representative cross sample of staff to identify threats and opportunities to forwarding client-focused vision. We then held leadership retreat to strengthen their understanding of each other's strengths and challenges as well as their ownership of new vision and exposed leadership to silo mentality threats and stronger collaboration opportunities. We facilitated the creation of shared goals, values, a leadership mantra and a comprehensive communication action plan to drive vision forward. We reengineered workflow process to align with new vision and ensure clearer cross-functional and client communication and documentation, consistent quality control, and higher creative standards. And finally, we led experiential learning train-the-trainer sessions with leadership team to begin to ingrain the values of teamwork, clear communication, and quality assurance into their day-to-day activities.
RESULTS: Client satisfaction is up on measures of both partnership and process. Silo mentality is dead and cross-functional collaboration has become the standard operating procedure. Employee satisfaction is up and employee turnover is down.

For Smash, we drove organizational alignment around a new vision and mission and prioritized immediate and long-term next steps.

For Hill, Holliday Interactive, we strengthened "quality product" collaboration among the three functions that drive product development within a promising, yet unfocused unit. Vision Focused Process Reengineering

For DavisPartners, we guided the leadership team to align roles, responsibilities and process with a clearer vision. To jumpstart commitment to new vision, systems and processes, we designed and led experiential learning train-the-trainer sessions for the leadership team that helped them begin to engrain the vision and values of teamwork into the organization's day-to-day activities.

"We were facing the challenge of rapid growth over a 5 year period. Functional departments and project team members were now located in different cities making cohesive teamwork difficult. Although business was strong, internal project work suffered. Errors became more frequent. Staff got caught up in an "us vs. them" mentality. Senior management became too involved in the day-to-day crisis management to spend time thinking about the big picture. Poor communication, internal missed deadlines and mixed expectations left staff morale less than desirable. Service, Quality and Innovation

For Fidelity Investments Institutional Retirement Services Company, we designed and delivered a training program and a marketing communications tool kit to improve the effectiveness of project leaders to spearhead the creation of relevant, compelling and cost-effective marketing communications materials by teams made up of cross functional staff and vendors.
RESULTS: Management thrilled to see marketing dollars working harder and praised new marketing materials as "business altering." Project leaders found training so useful they have asked for further training and tools. Cross-functional team members and vendors feel they are now fully briefed and accountable partners prepared to offer better solutions.

"With an increasing emphasis from our clients on the educational materials we develop for 401(k) participants, it became important to develop a consistent and clear process to produce excellent creative. For Babson College, we designed a series of communication retreats to improve the communication network organization-wide. Retreats fostered greater awareness and understanding of individual strengths, needs, social styles and decision making preferences. We also shared practical team performance enhancing models and tools to use back at the office to increase likelihood of win-win solutions.
RESULTS: Management praised retreat for establishing a foundation of connectivity organization-wide while at the same time building greater levels of trust and respect among retreat participants.

Career Alignment Executive Coaching

For Outdoor Explorations, we coached the former executive director of this inclusive disability outdoor adventure organization to look inward to explore, discover and tap his temperament, natural talents, interests and personal leadership style. The coaching and developmental planning sessions provided the focused concentration and attention he needed to first lead his team more effectively, and then, once he fully faced the truth about his real management strengths and challenges, clarify his desires and begin to consciously move onto his "right" career path.
RESULTS: Executive Director defined a new vision of career success, left the organization, and developed a focused job search based on his personal work/life goals. He is now doing the leg work necessary to realize his leadership vision at an accelerated pace. Outdoor Explorations completed a job search for a new executive director better suited to its current culture, needs and goals.

"I first began seeing Betsey as an executive coach while I was the executive director of a nonprofit organization. I was used to being the number two person in an organization and this was the first time I had been the executive director in many years. I worked with Betsey to improve my leadership style and effectiveness.

Betsey is an extremely talented and effective coach. She spent a significant amount of time, first, interviewing me. Then she interviewed a large number of people who worked for me, others who were on the board of directors of my organization, and individuals not in the organization but that I had dealings with.

The result of all that time-intensive work was a "report" on all aspects of my performance. She shared her findings with me in person and provided a written report as well. I mention this because it was useful to be able to sit down and listen (and question) Betsey's interpretation of what she had heard from those she interviewed. This step allowed me to better understand what people were saying about me and why. It was an incredible learning tool. For the first time in my twenty year career as a manager, I had a full, accurate and "no holds barred" assessment of my strengths and challenges as an executive.

Betsey used this report as the basis for our discussion of how to understand my particular leadership style. I especially appreciated Betsey's range of experience in both the corporate and nonprofit worlds. She has seen and worked with many different types of executives and managers. This breadth of experience allows her to bring an open, but knowledgeable, perspective to the question of, "What kind of leader can I be?"

In this comprehensive personal assessment phase of our work we identified my strengths and challenges. But more importantly, she helped me understand, more clearly than I ever had in the past, what kind of a leader I could become. This was critical. I felt that Betsey was committed to helping me maximize my strengths and overcome my challenges as opposed to trying to fit me into a model of "leadership types."

We then moved on to one-on-one coaching and developmental planning sessions. The culmination of this planning phase was Betsey's presentation and our discussion around a customized developmental action plan to address those areas that had been identified as my challenges. Betsey prepared a draft document that we went through in detail. I had a chance to ask questions about the specific actions she recommended I take. This give and take allowed us to come up with a truly useful and pragmatic "Development Plan" specifically tailored to meet my needs and personal and professional goals. We used this document over the next several months as a "road map" to guide my work as a leader and executive.

We have finished this action plan phase of our work. I have gained rich insights into my leadership style and temperament. I understand what my strengths are and I have concrete actions I can take to work on my weaker areas. But most of all, I appreciate Betsey's personal insights. She has provided me with a forum in which to explore who I am and what I want to become in terms of my career. This has been invaluable. I have found it rare to work with someone with such experience with whom I can freely discuss problems, issues, challenges, and develop and implement strategies on how to best address them.

Betsey's coaching helped me not only discover that principally internal COO positions or high level program positions in larger ($3 million+) nonprofits are what I want to do, but her coaching also gave me the courage to move in this new direction and begin a focused job search.

Executive Track-tion™ Executive Coaching

For Fidelity Investments, Fresh Tracks' Betsey Dalbeck coached one of their HR executives who desired to move into a greater position of responsibility offering new job challenges. Change Leadership Meeting Design & Facilitation

For Alloy Marketing & Promotions (AMP), we designed and facilitated its first annual retreat to unify the newly-merged company behind its new business strategy, vision, name and executive leadership. Their challenge to us, create a retreat that gets everyone on board with our new organization while retaining the best talent, capabilities and culture from previous entities. We first interviewed staff from all of its newly merged business units and then coached its top three executives to craft and deliver a shared, consistent and believable message clarifying their new business strategy, vision and mission.

"At  AMP we were faced with combining the cultures of five recently acquired boutique marketing agencies under one name, one roof and one set of managers. Many of the employees had joined their former companies because of the small company culture that existed when they were hired. We had decided to have one big company wide, two day off--site meeting to bring everyone together (from five offices) and create shared learning and synergies.

Strategic Alignment Meeting Design & Facilitation

For Maine Medical Center, Fresh Tracks, Inc. co-designed and facilitated a strategic retreat to align, organize and coordinate the efforts of six of MMC's mission critical initiatives. At the time, MMC had over 20 separate initiatives going on concurrently throughout their organization. All were important to the future success of MMC shifting its culture to become more nimble, change-able and timely in effective decision-making. However, MMC's senior leadership believed the initiatives needed to be interwoven in the minds of MMC staff and seen as driving toward the same goal. To that end, they identified six multi-disciplinary mission-critical initiatives that would have the most significant impact on MMC's culture shift. MMC's senior leadership desired to have the initiative team leaders join forces to create a single strategic plan, timeline and unified umbrella message so people would see the relevance, compelling rationale and interdependence behind the six initiatives. Fresh Tracks was hired to provide feedback on the initial retreat design and process, and then help co-design, plan and facilitate the retreat. Fresh Tracks' Betsey Dalbeck built upon the original retreat plan by turning the retreat into an experiential event filled with activities designed to achieve leadership's desired results.

Shared Vision Meeting Design & Facilitation

For Summit Dining Services (now Unidine), we worked with Summit Dining Services' CEO to unify his new vision and message, shape their company-wide off-site agenda and content flow, design the team building portions of the event, and advise them on meeting details.
RESULTS: Their off-site was a GREAT success. 90% of attendees rated it a 4 - 5 on a 5 pt. scale! Attendees felt it was a great learning experience, that it clarified what was expected and gave them a better understanding of Summit Dining Services! Their theme was "Reaching the Summit Together!"
